Project Overview

Joining the event team in April 2025, Brianne entered a complex operation only weeks before one of the region’s largest pop culture conventions. With limited documents and little time to learn the existing processes, the first priority was straightforward: close exhibitor sales, help participants move into and out of the venue safely, and keep the operation moving.

That first season also revealed the deeper issue. The event had grown larger than the systems supporting it. Over the following 12 months, Brianne used what she had learned on the ground to build clearer infrastructure for the next event cycle. As Senior Event Services & Operations Manager, she led exhibitor services from application through closeout while also overseeing volunteer operations, contract staffing, hotel coordination, and onsite movement. Her work created stronger visibility, clearer ownership, and a more prepared experience for the teams and participants responsible for bringing the event to life.

The Challenge

Brianne’s portfolio for this event included exhibitors, more than 400 volunteers, contract staff, hotels, and major portions of onsite planning. Revenue-generating exhibitor work competed for attention with staffing agreements, hotel controls, and the strategic planning for onsite systems.

Without stronger systems, the risk was not limited to inefficiency. Exhibitors could disengage before completing payment. Staffing and onboarding tasks could fall behind. Team members could burn out while trying to protect revenue and manage critical backend operations at the same time.

The Solution

Brianne began by mapping the full exhibitor lifecycle. She identified every major point of contact and turned that information into a yearlong project plan, communication calendar, and operating procedure.

She then reduced avoidable manual work inside the technology that was available whike ensuring workflows created consistent touchpoints around deadlines, payments, access, and frequently requested information. The goal was to answer recurring questions before they became individual service requests.

Onsite, Brianne managed the show floor including exhibitor and special attraction load-in, vendor coordination, and hotel management for special guests and staff. She introduced arrival time slots to forecast demand, coordinated closely with security and the event decorator, and issued advance instructions before the show floor closed. All stakeholders knew what to expect and staff knew where pressure points were likely to occur.
